The Challenge

Al-Faris Construction operates 12 active construction sites spread across Dubai and Abu Dhabi. At any given time, up to 200 field workers — a mix of direct employees and subcontractor staff — are deployed across those sites, often with multiple crews rotating in and out on the same day.

For years, attendance was managed the way it has always been managed on construction sites: paper sign-in sheets, collected at each site gate by a designated supervisor at the start and end of each shift. On the surface, the process was simple. In practice, it was riddled with problems that were costing the company money every single month.

The most serious issue was ghost workers. Site supervisors — often managing large crews under time pressure — would sometimes sign in absent workers as a favour, either out of friendship or under informal pressure from subcontractors whose payment depended on headcount. Because there was no independent verification, these entries were undetectable. Workers who had not set foot on site that day were being marked as present, and payroll was calculated accordingly.

Compounding the problem, physical sign-in sheets were occasionally lost in transit, damaged by site conditions, or simply illegible when transcribed by the payroll team. Disputes between subcontractors and Al-Faris finance over hours worked were a recurring drain on management time. The finance team ran an internal audit and estimated that actual attendance figures were inflated by approximately 22% relative to what could be independently verified. That translated directly into overpayment — month after month, at scale.

Al-Faris also had a coverage gap: only sites that had a dedicated supervisor present at gate entry could enforce sign-in at all. Smaller or temporary sites sometimes had no consistent process, meaning those workers' attendance data was even less reliable. The operations team needed a solution that would work equally well across every site — large or small, staffed by direct employees or subcontractors — without adding administrative burden at the site level.

The Solution

Al-Faris deployed TheDeskMonitor across all 12 sites, using the mobile app's GPS Breadcrumb feature as the backbone of a new attendance verification system. The process change was straightforward: workers clock in using the TheDeskMonitor mobile app on their own phone. At the moment of clock-in, the app captures the worker's GPS coordinates and checks them against the registered geo-fence for that site.

If the worker is within the defined boundary of the site — a polygon drawn on the site map during setup — the attendance event is accepted and timestamped. If the worker is outside that boundary, the clock-in is rejected. There is no override available to supervisors at the site level; an exemption requires action from the HR or operations team in the back-end portal. This design was deliberate: it removed the informal social pressure that had previously led supervisors to make exceptions.

Beyond the initial geo-fence check, TheDeskMonitor records a GPS breadcrumb trail throughout each shift. Location points are logged at regular intervals and stored against the worker's attendance record, giving operations managers a verifiable record of each worker's movements during the day. This trail is available for audit and can be reviewed in the event of a dispute or a safety incident.

At clock-in, the mobile app verifies the worker's registered device and session token against their employee profile. This step ensured that workers could not clock in on behalf of each other — a secondary form of fraud that had been suspected but was difficult to prove with paper sheets. The device and session metadata is stored with the attendance record and is reviewable by HR. (Webcam KYC identity verification is on the roadmap and will be available in a future release.)

Operations managers at Al-Faris headquarters gained access to a live site map showing the real-time location and on-site status of every worker across all 12 sites simultaneously. For the first time, the operations team could see at a glance which sites were under-staffed, which crews had arrived late, and which workers had clocked out early — without waiting for paper records to be collected and transcribed at the end of the day.

The Results

The impact was visible within the first payroll cycle. The system identified 11 fraudulent attendance entries in the very first run — workers recorded as present whose GPS breadcrumb data showed they had never entered the site geo-fence. Under the previous paper-based process, those entries would have been paid without question. From that point forward, ghost worker incidents dropped to zero. With geo-fence enforcement and GPS-verified attendance operating simultaneously, there was no longer any mechanism by which a fraudulent clock-in could go undetected.

The 22% inflation the finance team had estimated disappeared from the payroll figures almost immediately. Attendance accuracy improved by the same margin — not because fewer workers were showing up, but because the records now reflected reality rather than what supervisors had written down. The finance team was able to reconcile payroll against independent GPS data for the first time, and payroll disputes with subcontractors dropped to zero. There was simply no room for disagreement when both parties could see the timestamped location record.

Coverage reached 100% of all 12 sites. Because the system runs on workers' own mobile phones and requires no hardware installation at the site gate, even the smallest or most temporary sites were brought into the same attendance framework. The previous gap — where sites without a dedicated supervisor had no reliable attendance process — was closed entirely.

One outcome the operations team had not anticipated was a reported improvement in worker safety confidence. Several workers raised, through their supervisors, that they felt more secure knowing their GPS location was being logged throughout the shift. In the event of a site accident — a fall, a machinery incident, or a worker becoming unresponsive — the breadcrumb trail would establish exactly where the worker was and when. That transparency, initially introduced as an attendance control measure, became an unexpected welfare benefit that workers themselves valued.
